Adopting Vocabulary, Ignoring Value

We embraced the vocabulary, not the value system. That is the core frustration. We adopted the ceremonies as a new form of micromanagement, a highly efficient tracking mechanism to ensure everyone is working on exactly what the boss (who is not the customer) dictated, thereby preserving the old command-and-control structure.

Take the Product Owner. In theory, this is the voice of the customer, the visionary. In reality, in 8 out of 10 organizations I have observed, the Product Owner is simply the old Project Manager, wearing a new hat and suddenly empowered to assign individual, microscopic tasks during sprint planning. This isn’t a ‘sprint’; it’s a forced march where the soldiers are required to salute every 24 hours and recite their GPS coordinates.

If you allow a manager to dictate the *how*-if they are defining the solution before the team even assesses the problem-you don’t have an empowered team. You have expensive typists. And the worst part is the constant, unnecessary optimization cycles. We spend $878 on a training course teaching us how to be ‘self-organizing,’ only to immediately throw 18 new rules at the team about how and when they must self-organize.

I’ve tried arguing the philosophical point. I’ve tried showing the data. It seems utterly simple: if you hire adults, trust them to solve the problem, or fire them. What’s the middle ground? Continuous, low-level surveillance disguised as ‘collaboration.’

I have to admit something, though. When I first started working with Agile processes years ago, I fiercely hated the daily stand-up. I saw it as pointless theater. But I realized that, at least temporarily, it solved one specific, massive problem that Waterfall inherently created: the ‘I didn’t know you were working on that’ problem. The moment of information flow was good, even if the structure was often abused. Then, immediately, management used that information flow to create 38 new dependencies and demand status updates outside the meeting. So much for solving the problem.

This is why I find myself gravitating towards simplicity that demands integrity. When a process is too complex, it hides the lack of trust. When a process is extremely simple, the lack of trust is brutally exposed.

If the project fails, we can blame the process (the wrong flavor of scrum, perhaps) or the tooling (Jira was configured poorly). If we were truly empowered and failed, the blame would fall directly on our decisions. We need to stop confusing activity with achievement. That’s the same basic idea said three times, but in different contexts: the task assignment, the demo ceremony, and the overall bureaucratic shield. Activity is the daily stand-up; achievement is shipping functional, stable code.

The Instrumentalist Mistake

I am guilty of this too. I once championed a complicated internal metrics dashboard-a beautiful, fractal spiderweb of data points-thinking that if we just measured *everything*, we could finally pinpoint the inefficiency. I ended up creating a full-time job for three people just to feed the dashboard. My mistake wasn’t the math; it was assuming that organizational pathology can be cured with instrumentation, rather than transparency and trust. You can’t monitor people into being high performers.

Where is Your Silence?

So, before you schedule that eighth meeting of the day to discuss the status of the action items from the last meeting, ask yourself this: Are you building a product, or are you just building a better, more complicated administrative structure to hide the fact that nobody trusts anybody else?
